Coordinating integrations across a multi-partner payments platform

Yoyo · Delivery Manager · 2022–2023

The decisionNo partner was committed to a release until its readiness and dependencies were explicit.

Coordinated API integration delivery involving more than 15 retail partners, and supported prioritisation and release readiness across eight major releases.

  1. Partner integrationsMore than 15 retail partners, each with its own requirements, timeline and dependencies.
  2. Readiness checkRequirements, dependencies and engineering capacity made explicit before committing.
  3. If ready: releaseThe partner is committed to the planned release.
  4. If not ready: next releaseRe-planned, so one partner does not hold the others.
Partner integrations committed to a release only when readiness and dependencies are explicit. Reconstruction of the coordination pattern, not of a specific partner or incident.

Context

A Cape Town fintech platform for loyalty, payments and hospitality, serving retail partners and their customers.

The constraint

Every retail partner brought different technical and business requirements. Delivery depended on matching each partner’s readiness with internal engineering capacity, platform dependencies and planned releases, and much of that sat outside the team’s control.

My role

Delivery Manager, March 2022 to March 2023. I coordinated delivery, not the technical implementation: dependency visibility across engineering, product and business stakeholders; stakeholder alignment; prioritisation and backlog refinement; release readiness; and communication about operational issues.

The consequential decision

Make partner readiness and dependencies explicit before committing a partner to a release. A partner that was not ready could then be planned into the next release without holding up the others.

What changed

Partner requirements, dependencies and readiness were coordinated on one delivery view against planned releases, giving engineering, product and business stakeholders a shared basis for release decisions.

What the work taught me

On a partner platform, the release plan depends on deciding early, where every team can see it, which partners are ready.
